Migration Fail - Didn't notice new NAS was running QuTS, is their any hope?

Hi all, I somehow didn’t notice the new TS-264 was running QuTS and of course the seamless disk migration has been anything but. Basically the sequence of events was:

  1. TS-453 Pro running QTS 5.2.6 failed (stuck in boot). Try the resistor thing but no luck
  2. Purchased new TS-264 since migration tool gave it the green tick and I’m only using two disks in RAID 1
  3. Installed old drives in new NAS (running QuTS Hero 5.2.8 as I eventually realised)
  4. NAS reported errors saying “[Firmware Update] The drive has come from a device with firmware version 5.2.6 Build 20250715 but this device’s firmware version is 5.2.8 Build 20251117. The firmware versions must be the same to use this drive. You can update or re-install this …”
  5. Shutdown NAS, removed drives and started NAS again
  6. Downgraded firmware to QTS 5.2.6 (matching old NAS), powered off NAS
  7. Reinstalled drives, powered up NAS and now it’s reporting drive errors and empty drives (3.6 GB of 4 GB)
  8. Powered off and had a sleepless night hating on myself…

Presumably the file system was changed to ZFS from EXT in step 3/4. I’m really hoping there’s a way back from here so would really appreciate some help.

I’ve raised a ticket with QNAP but have no idea what the wait time will be.

A support ticket with QNAP is your best bet….hope you have backups

Greatly appreciate the response from QNAP. Vincent did a brilliant job of reversing my errors and seamlessly bringing my system back. It was the best Christmas present.
